DC Transformation Enables Readiness for a Successful WMS Go-Live

Business Challenge

An apparel retailer was preparing to implement a new warehouse management platform at a U.S. distribution center after experiencing challenges during a previous deployment and a stalled implementation effort at the current facility. As the organization worked to balance internal ownership of the transformation with the demands of a complex implementation, leaders recognized the need for additional support to accelerate readiness and reduce operational risk ahead of a critical go-live milestone.

 

The challenges extended beyond technology. Operational knowledge varied across shifts, standard operating procedures lacked consistency, facility labeling no longer reflected future-state processes, and visibility into readiness levels was limited across process owners. What the organization needed was a structured approach to training, documentation, testing, and change adoption that would prepare hundreds of their associates to work confidently within the new operating environment.

 

Like many companies undertaking large-scale supply chain transformations, the client was evaluating which capabilities could be effectively managed internally and where specialized implementation expertise could help accelerate progress, strengthen adoption, and improve execution confidence. With a fixed timeline approaching, the priority became creating the operational readiness needed to support a successful transition while minimizing disruption to customers and day-to-day operations.

 

As testing progressed, additional complexities emerged. Day-in-the-Life (DITL) exercises revealed issues ranging from barcode inconsistencies and system access challenges to process bottlenecks within outbound operations. Executive stakeholders were faced with critical decisions regarding testing timelines, operational readiness, and go-live planning, making it essential to establish a clear understanding of risks, priorities, and required corrective actions.

Solution Delivered

Miebach partnered with the client to create a comprehensive readiness program focused on documentation, training, operational testing, and on-site support. Working alongside operational leaders and subject matter experts, the team developed a structured framework that translated system requirements into practical, day-to-day operating procedures. Standard operating procedures (SOPs) were created, incorporating visual workflows, exception handling, and site-specific operational requirements.

 

To accelerate adoption, Miebach designed and facilitated a train-the-trainer program that combined classroom instruction, hands-on learning, coaching, and continuous feedback. Training materials were tailored to specific operational roles and reinforced through visual job aids, practical exercises, and real-world scenarios designed to prepare associates for the new environment.

 

Beyond training, Miebach provided operational readiness support throughout testing and implementation. The team worked with site leadership to validate warehouse layouts, update facility signage, confirm barcode standards, and improve material flow throughout the building. During DITL exercises, Miebach provided on-site support across shifts and weekends, helping identify process gaps, escalate critical issues, and coordinate rapid problem resolution. This hands-on approach helped create a more realistic testing environment while strengthening collaboration between operations, technology teams, and leadership.

 

The engagement also helped the organization establish a clearer understanding of the resources, governance, and change management activities required to support a transformation of this scale. By working alongside operational leaders, trainers, and site stakeholders, Miebach complemented internal capabilities with specialized implementation experience, enabling the client to focus its teams where they could create the most value while accelerating progress in critical readiness areas. This collaborative model strengthened decision-making, improved visibility into risks and dependencies, and reinforced a practical approach to balancing internal ownership with external expertise.

Resulting Business Benefits

The readiness program provided the foundation for a stable WMS go-live while reducing operational risk and improving workforce preparedness. Through the development of standardized documentation, targeted training, and structured testing, the client established a more consistent operating model capable of supporting future-state processes.

 

More than 150 standard operating procedures were created or guided to completion, helping standardize execution across end-to-end warehouse operations. Approximately 300 employees were trained through role-specific curricula and hands-on learning experiences, while trainer development and associate preparation were achieved across multiple shifts to support broad organizational adoption.

 

During testing, more than 15 operational pain points were identified and mitigated before go-live, including issues related to barcode validation, system access, and process execution. Early identification of these challenges enabled corrective action before they could impact live operations, strengthening user readiness and reducing implementation risk.

 

The organization ultimately benefited from a disruption-free launch that protected service commitments while accelerating the path to steady-state operations. The combination of structured training, operational support, and process standardization improved workforce confidence, reduced execution errors and rework, and created a repeatable implementation playbook that can be leveraged for future WMS deployments. Beyond the immediate implementation, the engagement strengthened cross-functional collaboration and established a foundation for continuous improvement, enabling the organization to adapt more effectively to future operational and technology changes.
