Since entering the Spanish market in 2020 with the opening of its first store in Valencia, the German drugstore chain Rossmann has steadily expanded its footprint across the country. Building on this momentum, the company plans to grow its retail network to around 170 stores along the Mediterranean arc in the medium term. To support this rapid expansion, Miebach Consulting developed a comprehensive project to redesign Rossmann’s logistics network in Spain. The objective was to create a future-proof setup capable of handling strong growth, optimizing logistics costs, and maintaining a high level of service for stores and customers alike.

Initial situation
Rossmann’s Spanish operations were originally supplied from a single, company-owned central warehouse. However, with a total area of just 5,000 m², the facility no longer offered sufficient capacity to support the planned network expansion. In addition, complex inbound flows and a very large number of SKUs placed significant strain on daily operations, limiting efficiency and scalability.
Project description
Miebach carried out an in-depth analysis of Rossmann’s operational data as well as its growth forecasts through 2030. Based on this, five alternative logistics network scenarios were modeled and systematically compared, assessing cost structures, operational performance, transportation impact, investment requirements, and service levels.
After selecting the optimal scenario, Miebach developed a conceptual network design, defined concrete operational recommendations, and established a clear roadmap and transition plan to guide implementation.
