A leading global sportswear and accessories company faced growing inefficiencies in its U.S. wholesale distribution, particularly within the Speed to Order Drop process. Orders lagged 11-18 days from receipt to warehouse picking—far beyond industry standards—causing delayed shipments, manual workarounds, and limited end-to-end visibility. Hold codes, especially shipping holds, stalled 45% of orders, with delays averaging 17.5 days, pushing many past critical shipping windows.

 


Manual process management and inconsistencies in hold code handling led to to missed deadlines and canceled orders, resulting in rising operational costs and strained customer satisfaction. The company needed a solution to optimize warehouse operations, improve order processing speed, and reduce manual touchpoints to protect revenue and meet customer expectations.

Solution Delivered

Miebach Consulting deployed a Process Mining Proof of Concept (PoC) using Celonis technology to transform the Speed
to Order Drop process. By mapping the end-to-end order flow and integrating data from key warehouse systems, Miebach identified critical bottlenecks and inefficiencies.

 

Through real-time process visibility, the team uncovered that 67% of shipping holds exceeded customer cancel dates, with significant delays caused by inconsistent resolution across sales reps. Miebach implemented automation for repetitive tasks like hold code resolution and order prioritization, while setting up real-time alerts to flag long-standing holds and urgent orders. Interactive dashboards provided ongoing performance monitoring, empowering proactive management and continuous improvement.
