Original Situation
A logistics-driven company operating its own fleet, including standard trucks, 12-ton trucks, and delivery vans, faced increasing inefficiencies in its transport operations. For years, the company relied on fixed transport routes tied to specific geographic zones. However, as market dynamics shifted and service demand grew unevenly across regions, these static routes became imbalanced. While some vehicles operated under capacity, others were consistently overburdened, leading to operational strain, missed optimization opportunities, and rising transportation costs. To support its growth trajectory, the client recognized the need to evolve toward a more dynamic, data-driven routing model.

Miebach Consulting led a full-scale transport optimization initiative, collaborating closely with the client to transition from a static to a responsive routing system. The first step involved building a comprehensive data foundation, capturing key parameters such as service levels, delivery time windows, transport costs based on distance and duration, and real-world vehicle constraints. Using this dataset, Miebach developed multiple routing scenarios aligned with forecasted growth and operational constraints.
These scenarios were configured for simulation within Log-hub’s “Transport Optimization” application.
The tool allowed for cost-effective routing strategies to be modeled, accounting for shipment variability and vehicle capacity. Miebach also created a visual dashboard of route performance KPIs and embedded periodic re-optimization routines into the client’s operations. The engagement concluded with full enablement of the client team through hands-on training and structured handover of the tool.
Results & Benefits
The implementation led to a 12% immediate reduction in transportation costs through a reconfiguration of delivery routes, all while preserving a 96% on-time service level despite major changes in the distribution footprint. The newly deployed dashboard empowered the client’s logistics team to monitor route efficiency in real time and make informed decisions backed by data. With Miebach’s guidance, the client also established a repeatable process to periodically refresh routing strategies based on updated demand and operational conditions.
