A leading Canadian retailer, managing 174 stores across urban and remote regions, was grappling with growing inefficiencies in its end-to-end supply chain. A central distribution center (DC) —strained beyond its limits—became a bottleneck, with 35% of its space used for staging due to outdated layouts and equipment. Fragmented warehousing, scattered inventory, and disparate Warehouse Management Systems (WMS) led to double handling, poor visibility, and rising costs. Seasonal peaks like winter road operations exposed vulnerabilities, as the retailer lacked robust planning tools and end-to-end visibility. Perishable goods suffered from inadequate cold chain infrastructure, while rigid warehousing space made it difficult to adapt to shifting demand. As growth pressures mounted, so did logistics costs, with forecasts showing a potential tripling of expenses alongside a 50% increase in volume. The company needed a transformative approach to modernize its network, reduce costs, and position itself for future growth.
Solution Delivered
Miebach delivered a holistic supply chain assessment, identifying inefficiencies and designing a future-proof
network. The engagement started with an end-to-end assessment, using proprietary tools to analyze logistics, warehousing, inventory, IT systems, and transportation. Through site visits and workshops, Miebach identified key pain points and created a roadmap for optimization.
A central part of the solution was network consolidation. Miebach proposed a new, state-of-the-art DC to replace fragmented facilities, offering an optimized layout designed for scalability. Layout alternatives ranged from low automation to high-tech options, including Autonomous Mobile Robots (AMR) and Goods-to-Person (GTP) systems, to boost efficiency and flexibility.
On the technology front, Miebach recommended streamlining the WMS landscape, shifting to a unified system for better visibility and operational flow. The plan also introduced end-to-end planning tools for demand forecasting and seasonal optimization. Quick wins included slotting improvements, enhanced picking efficiency with Vertical Lift Modules (VLM), and process enhancements like updated Standard Operating Procedures (SOPs) and staff training.
